Research: A higher private label share is not automatically a superior discount strategy.

Hard and soft discount retail models use private label, private brands or own brands as the primary engine of profitability, price leadership, and brand differentiation. However, uncontrolled penetration risks creating "assortment bloat"—adding unnecessary complexity, duplicating shopper needs, and diluting the core discounter principle of high volume per SKU.

The strategic role of private label varies significantly across the discount hierarchy:

  • Good - Opening Price Point (OPP): Secures absolute price leadership and defends entry-level price perception against market competitors.

  • Better - Core / Standard Tier: Drives bulk volume, optimizes supplier scale, and delivers the primary gross margin pool.

  • Best - Premium / Specialty Tier: Captures trade-up basket value, drives innovation, and builds store loyalty without disrupting the low-cost operating model.


Adding tiers without clear role definition simply fragments demand and inflates supply chain costs. Strategy must always dictate physical execution:

Category Role → Assortment Architecture → Space Allocation → Shelf Layout → Store Execution


This framework fundamentally reshapes the procurement dynamic. For discount buyers, the objective shifts from merely sourcing an equivalent brand-copycat at a lower unit cost to engineered sourcing—building precisely the product proposition required to fullfill the category’s strategic mandate.


True commercial power in discount retail is not achieved by treating private label as a cheap brand alternative, but by leveraging it as a precision instrument within a lean category architecture.
